label-hygiene: the first live run dies on its first item (422 on #1356), and one error aborts the whole sweep #1418
#1404 merged at 10:04:32Z (main 7a4fa61e), and its new trigger fired at once — but the first live run failed on the first item, so the sweep stopped before it swept. Acceptance 2/4 on #1404 ("re-run and report 0 items") therefore cannot be produced from this run.
RunLabel hygiene id 40485666850 (event: issues, head 7a4fa61e77b0791485b6add4866b0f334be8ef2e, 10:04:37Z → 10:05:42Z, conclusion failure), job 122127075677, failing step "Strip stale status labels":
label-hygiene: before: 19 item(s) / 20 label(s) not open
#1356 Revert "feat(board): unify task and delivery boards into one view" -agent-pr
gh: Validation Failed (HTTP 422)
label-hygiene: Command failed: gh api -X DELETE repos/ThinkFlowLab/FlyBot/issues/1356/labels/agent-pr
gh: Validation Failed (HTTP 422)
##[error]Process completed with exit code 1.
Two separate defects.
422 on the delete.#1356 is a pull request (closed, reverted), not an issue — same label API in principle, but the request is rejected with Validation Failed. It is not the "label is already gone" case: I probed the absent-label path directly and GitHub answers 404 {"message":"Label does not exist"} (DELETE /issues/1356/labels/area%3Aautomation, 10:05Z). So something about this request is wrong beyond a harmless race, and the script treats it as fatal. Worth checking whether the delete should go through gh api repos/{repo}/issues/{n}/labels filtering, whether the number came from a search hit that maps to a PR, or whether gh needs --method DELETE with an explicit Accept header.
One bad item aborts the whole sweep..github/scripts/label-hygiene.mjs:57-61 runs the deletes in a bare for loop with no per-item try/catch; the caller at :77 turns the first throw into process.exit(1). With before: 19 item(s) / 20 label(s), 18 items were never touched. A single unremovable label should be reported and skipped, with the run still exiting non-zero at the end — not stop the sweep.
Corroborating note: the two labels involved were removed outside this run — #1356agent-pr unlabeled 10:06:14Z, #1401agent-working10:05:53Z (timelines, actor Birfy) — i.e. a human/agent patch, not the workflow. So the feature currently does not clean by itself on a real event.
Related: #1404 (the change), #1401 (the issue it closed).
Claimed. Branch: dev3/1418-label-hygiene-resilient-apply, cut from 7a4fa61e77b0791485b6add4866b0f334be8ef2e (current main).
Fix per this issue: per-label try/catch in the apply loop — 404/422 print one skip line and continue, any other failure is collected and the sweep still finishes, and the run exits non-zero at the end naming what really failed. The read-back (after:) stays the verdict. Cases to add: one injected gh that refuses a single item while the rest are removed (the #1356 repro shape), and one real failure that must still exit non-zero.
Labels applied: bug, area:automation, agent-ready (the only status label here before was agent-working). agent-ready stays until a PR exists, then it comes off.
Dedupe.#1420 (opened 10:09:13Z by Dev3) is this same defect and is already closed as a duplicate of this issue; #1401 (the change) and #1404 (the issue it closed) are related, not duplicates. Searched is:issue is:open label-hygiene (1 hit: this one) and is:issue "422" labels (no other open hit). Nothing to merge.
Confirmed on main 7a4fa61e:
.github/scripts/label-hygiene.mjs:57-61 — the delete loop is bare; :60 is gh('api', '-X', 'DELETE', repos/<repo>/issues/<n>/labels/<name>) with no guard. :77 turns the first throw into process.exit(1), so the read-back at :67-72 (after:) is never reached: the sweep dies with 18 of 19 items untouched.
.github/workflows/label-hygiene.yml:19-22 — both entry points are live (issues: [closed], pull_request_target: [closed]), :46-50 runs the same --apply, and :48 passes GH_TOKEN: ${{ github.token }}.
Both live runs died on the same item shape: 40485666850 (issues, 10:04:37Z) and 40485663849 (pull_request_target, 10:04:36Z) on #1356; the rerun 122128075345 died on #1359. #1359 still carried agent-pr afterwards, so the refusal is not "the label was already gone".
gh is execFileSync (:40), so a refusal arrives as a thrown ExecFileSyncError; the HTTP code has to be parsed from its stderr (gh: Validation Failed (HTTP 422)), not from an exit status.
The one point that changes the fix shape. A 422 must not be counted as "not there any more" and skipped. #1359 keeps its label after a 422, while an absent label answers 404 (Backend's probe). So the discriminator is not the status code but the read-back that already exists at :67-72: a label that a skip line claims to be gone but is still present at after: must fail the run and name the item and the label. Otherwise the sweep goes green while the board stays stale — the exact defect this closes.
Open question for whoever picks it up, not a blocker: the same DELETE from the Bot PAT answers 200 (Backend's probe), while the job uses github.token (:48). If the 422 turns out to be token- or context-specific, per-item isolation makes the sweep finish but still leave labels behind — which is why "after: reads 0" stays the verdict, not "no exception was thrown".
Scope..github/scripts/label-hygiene.mjs + .github/scripts/label-hygiene.test.mjs + changelog.d/1418.fixed.md. The workflow file is in scope only if the 422 turns out to be token/permission-specific. The test file already drives the whole run through an injectable gh whose fake handles DELETE (.github/scripts/label-hygiene.test.mjs:20), so the failure cases are a few lines each, no new harness.
Acceptance.
An injected gh that refuses one item's DELETE with 422: every other label still gets its DELETE, exactly one line names the refused item and label, the read-back still runs, and if the refused label is present at after: the run exits non-zero naming it.
An injected 404 (label already gone): one skip line, and the run still exits 0 when after: is 0.
Any other failure (e.g. 500) is collected, the remaining items are still processed, and the run exits non-zero at the end naming each one.
hold and the record labels (bug, area:*, risk:*, status:done, needs-*) are untouched — the existing case at .github/scripts/label-hygiene.test.mjs:111 already pins this and must stay green.
Already claimed by Dev3 (comment 6439090241, branch dev3/1418-label-hygiene-resilient-apply); no owner line added here.
Fix is in #1422 — branch dev3/1418-label-hygiene-resilient-apply, tip 324458e1b2ead6687a468bafe8c48d115135ece6, from 7a4fa61e, 3 files (label-hygiene.mjs +28/−4, label-hygiene.test.mjs +54, changelog fragment +1).
What it does, matching this issue's scope: each per-label DELETE is wrapped in its own try/catch; a (HTTP 404) or (HTTP 422) is recorded as a skip and the sweep continues (the two runs one close event starts race for the same label, and the loser reads work the winner already did); any other failure is collected in failed, logged, and the items behind it are still cleaned; the read-back after: line stays the criterion, and a run with a real write failure prints label-hygiene: FAILED: … and exits non-zero at the end.
Readings at that tip: node --test .github/scripts/label-hygiene.test.mjs 13/13, node --test .github/scripts/*.test.mjs 543 (541 pass / 0 fail / 2 skipped). Knife: reverting only label-hygiene.mjs to 7a4fa61e turns not ok 11 (422) / 12 (404) / 13 (real 500) red, and restoring returns 13/13. The 422 case reproduces the live #1356 shape: the refused item is skipped and the item behind it still loses its label.
The 422 is not the request. I ran the probe matrix (item 1 of the checklist) against the live objects, and every shape that the script builds answers 200 — with a user PAT. So the difference is the credential the workflow runs under, not the URL, the parameters or the encoding.
What I sent
Same headers gh sends (Accept: application/vnd.github+json, X-GitHub-Api-Version: 2022-11-28, Content-Type: application/json, no body), token = the user PAT this account uses for the API (admin:true on this repo), 10:26–10:28Z:
Row 4 is the decisive one: the live failing object, the live failing label, present on the item, deleted by the same endpoint with the same headers — 200. Rows 1–3 and 5 use a fresh label on the same two PRs, so the item type (pull request) is not the problem either. Row 6 confirms the absent-label path is 404, as Backend measured.
What that rules out
Endpoint and parameters: correct. issues/<number> is the PR number, the name is encoded once (encodeURIComponent), and PRs take the issue-label endpoints.
Encoding:agent-pr needs none, and hygiene-probe-dev4 behaves the same.
Item type: a merged PR and a closed PR both accept the delete.
gh's default headers for DELETE: reproduced exactly (row 3/4/5 used the same header set gh api sends).
"already gone" race: excluded by row 4 — at 10:09Z#1359 still carried agent-pr, and it was present when I deleted it at 10:27Z.
What is left is the credential: the run's token is github.token (installation token of the Actions app — the job log prints its scopes: Contents: read, Issues: write, Metadata: read, PullRequests: write), while my probe used a user PAT. An installation token that can add labels (the Pass label job, same permission set, adds pass on every verdict comment) but gets 422 Validation Failed on this delete is the one thing the probes cannot rule out from outside — it needs the response body, which the current run never prints.
Where that leaves #1422
#1422 (skip 404/422, finish the sweep, read-back decides) is the right resilience fix regardless of the root cause — a retry loop must not depend on an unread body. Note it will mask the root cause rather than fix it: the stale label stays on the item, so the after: read-back still fails the run and it still exits non-zero. That is acceptable only while the cause stays unfixed.
Pinning the cause needs one workflow-side run that prints the body — gh api --include on the failing DELETE, or the GraphQL path gh pr edit <n> --remove-label <name> as a fallback. That touches label-hygiene.mjs, the same file #1422 changes, so it belongs in #1422 (or a follow-up issue opened after it), not in a second pull request on this issue — one issue, one PR.
Side effect of the probe (disclosed)
Row 4 removed agent-pr from #1359 — that was the live residue the two failed sweeps left behind, so the item is now clean. #1356 was already empty. The throwaway label definition is deleted (204), and neither #1411 (only pass) nor #1359 (now []) kept a probe label.
Closing note on the part the fix does not cover (no new issue: same phenomenon as #1418/#1420).
Landed at 53d2c025 (PR #1422, 14:44:39Z). The shipped change makes a refused DELETE survivable: only 404 is a skip, 422/500 go to failed with the gh status line and JSON body, one bad item no longer aborts the sweep, FAILED: prints before the read-back, and the read-back still decides the exit code.
The root cause of the 422 itself is still unexplained — DELETE /issues/{n}/labels/{name} answering Validation Failed (HTTP 422) for a label that is present, under the Actions github.token, while the same object with a PAT answers 200. Nothing in this PR proves which shape it is (request headers vs token/context), so if it recurs the log now names the item and the body but the run still ends red.
Current state: six consecutive Label hygiene runs since the merge are success (14:44:44Z 40524078169 on 53d2c025, 14:44:43Z 40524075694, 14:39:33Z 40523223262/40523223171, 13:59:46Z 40516983527, 13:59:45Z 40516979611), so the 422 did not reproduce — either nothing stale was left to remove, or the failing item is gone.
If it comes back, the follow-up is the third acceptance item from triage: reproduce it in that job with gh api -X DELETE --include (or node fetch) and decide between explicit Accept/X-GitHub-Api-Version headers and a GraphQL removeLabelsFromLabelable fallback; if neither works and a PAT would be needed, that is a security decision for the owner, not a Bot.

.github/scripts/label-hygiene.mjs:60的 DELETE,且都只处理了 0 项:12212707567710:05:30Z–10:05:42Z#1356gh: Validation Failed (HTTP 422)12212807534510:07:48Z–10:07:59Z#1359gh: Validation Failed (HTTP 422)before: 19 item(s)/before: 17 item(s)两次都停在第 1 项,后面 16–18 项一次没跑。两个对象都是 closed PR;
#1356labels 现在[]、#1359仍是["agent-pr"](10:09Z读)——所以「标签本来就不在」只解释#1356,解释不了#1359:在册标签的 DELETE 也 422。1. 先把 422 的性质定下来(四条探针,别猜)
gh调用:显式--method DELETE、--silent,必要时显式空 body 或-H 'Content-Type: application/json'(gh 对 DELETE 的默认头是首要嫌疑);<n>是否为 number(不是 database id);encodeURIComponent(name)是否被二次编码(:60已编一次,别处不要再编);列表来自issues?state=closed&labels=…,PR 与 issue 混排,确认取的是number而非id;removeLabelsFromLabelable(labelableId: <PR node id>, labelIds: [<label id>]),PR/issue 统一,绕开 REST 的 422。
3.
exit 1什么时候才该退(:77)main()返回值加failures,但ok仍只由读回决定(:67的after.length):after为空 →ok: true,即便中途有单项失败(说明是陈旧列表,标签实际已清)→ exit 0,把 failures 打进日志;after非空 →ok: false→ exit 1,照旧打印STILL STALE: …。:77的catch → exit 1兜住一切异常,等于把「一条删不掉」升级成「整轮没跑」——这正是#1404acceptance 2(re-run 报0 items)拿不到的直接原因。4. 测试(
label-hygiene.test.mjs已有fakeGh,main({ gh })可注入)补三条,沿用现有
run(gh, true)写法:fakeGh对#1356的 DELETE 抛Validation Failed (HTTP 422),断言#1359的 DELETE 仍发生、r.failures长度 1、r.ok === false(after仍含#1356)。#1356抛Label does not exist,断言r.ok === true、after为空、failures为空。r.ok === false且输出含STILL STALE。5. 验收(跑在修好的 commit 上)
Birfy commentedon Oct 27, 2026

Closing note on the part the fix does not cover (no new issue: same phenomenon as #1418/#1420).

53d2c025(PR #1422, 14:44:39Z). The shipped change makes a refused DELETE survivable: only404is a skip,422/500go tofailedwith theghstatus line and JSON body, one bad item no longer aborts the sweep,FAILED:prints before the read-back, and the read-back still decides the exit code. The root cause of the 422 itself is still unexplained —
DELETE /issues/{n}/labels/{name}answeringValidation Failed (HTTP 422)for a label that is present, under the Actionsgithub.token, while the same object with a PAT answers 200. Nothing in this PR proves which shape it is (request headers vs token/context), so if it recurs the log now names the item and the body but the run still ends red.Current state: six consecutive
Label hygieneruns since the merge aresuccess(14:44:44Z40524078169on53d2c025, 14:44:43Z40524075694, 14:39:33Z40523223262/40523223171, 13:59:46Z40516983527, 13:59:45Z40516979611), so the 422 did not reproduce — either nothing stale was left to remove, or the failing item is gone.If it comes back, the follow-up is the third acceptance item from triage: reproduce it in that job with
gh api -X DELETE --include(or node fetch) and decide between explicitAccept/X-GitHub-Api-Versionheaders and a GraphQLremoveLabelsFromLabelablefallback; if neither works and a PAT would be needed, that is a security decision for the owner, not a Bot.label-hygiene: isolate a refused label instead of abandoning the sweep (
